about bodybuilding.com
Bodybuilding.com is the legendary fitness brand, a destination for training content, community and supplements for more than two decades. Alongside its own Signature line of protein, creatine and pre workout, it sells the leading third party supplement brands through its online store.
challenge
Bodybuilding.com had decades of trust in fitness and nothing on TikTok Shop: a deprecated shop account, no creators and no products built for the channel. The launch mandate was conservative, and every dollar of spend had to answer to SKU level margins.
Bodybuilding.com came to Commerce Social to build the channel from zero, products included, and make it pay from the first order.
Starting point
The old shop account was deprecated. Zero creators, zero invites and zero products built for TikTok, in a category competing supplement brands already owned.
Assortment
Only three new exclusive SKUs were approved, with the Signature best sellers held back. If the launch didn’t prove the channel, the catalog would never open up.
Supply chain
Three warehouses, a new 3PL and a Shopify integration had to work together before a single order could ship. One break in the chain and creators would be promoting product that couldn’t arrive.
Unit economics
Supplements under $30 can lose money on every order once shipping and commission land. One wrong SKU could make the whole channel unprofitable.

solution
Commerce Social started with a full assessment: which products were already selling in the category on TikTok Shop, what competing supplement brands were doing on the platform, what the Signature line and third party catalog could contribute, and what each order was worth once commission, platform fees, fulfillment and shipping were loaded in. It then built the product line, the 3PL and the integration before day one, and ran the program in three phases from launch, so creators were producing before paid amplification began.
01
Days 1 to 30 · Foundation
A shop that could ship.
Three TikTok exclusive Signature SKUs sourced, labeled and priced, a new 3PL stood up and the Shopify to TikTok Shop integration tested order by order through to the warehouse, all before day one. From launch, category qualification cleared, listings built from a product imagery guide, and creator outreach scaled from a thousand creators a week to two thousand within the first phase, with the brand’s sponsored athlete seeded early.
02
Days 31 to 60 · Activation
Creators at volume.
More than 2,400 samples shipped and more than 2,000 creator videos posted in a single month, the first posting contest with tiered rewards, a creator brief per SKU, GMV Max switched on behind the videos already selling, and a shortlist of expansion SKUs drawn from the brand’s wider catalog.
03
Days 61 to 90 · Scale
The breakout month.
Shop GMV grew 3.5x on the month before, the hero SKU moved to the product creators converted best, a free gift with purchase lifted the offer, commissions rose for the top fitness affiliates, a creator review program opened, and a fulfillment consolidation plan brought every SKU toward one warehouse.
strategy
Margins first: a conservative assortment, the creator volume TikTok Shop rewards, and every lever tied back to SKU level profitability.
SKU strategy
Launch three TikTok exclusive products, let creators pick the hero, then open the Signature best sellers and bundles once the channel proved out.
Affiliate strategy
Reach the whole fitness creator pool at volume, then put higher commissions and flat fee offers behind the creators already proven to sell.
Pricing and offers
List prices set with room for flash sales back to base, a free gift with purchase to lift conversion, and multi packs and bundles to lift average order value past $30.
Unit economics
A profitability model across organic, paid and subscription orders, with return on ad spend targets set per SKU, and subscription orders modeled to deliver the strongest margins once affiliate cost drops away.
creator network
Commerce Social ran open and targeted collaboration outreach across the three launch SKUs, approving samples daily at volume so the right creators had product in hand fast. Recruitment kept compounding week over week, to more than 240,000 creators reached.
Outreach and sample approvals followed a priority product list, and sampling shifted to the SKU creators converted best once the data was in. Fitness creators who demo product were the deliberate focus, and creator videos came to drive 80 to 90% of the shop’s sales. One creator was found and scaled to 100+ videos, with a single video passing 220,000 views.
Selection
Creators were drawn from Commerce Social’s vetted creator network and TikTok’s affiliate marketplace, and chosen on sales history in fitness and supplements, posting consistency, audience fit and content quality against the brand’s standards.
Activation
Posting contests with tiered cash rewards and a creator brief per SKU turned sample recipients into posters, with more than 2,400 samples shipped in a single month.
Compensation
A tiered commission model: a steady open rate, 30 to 35% for the top fitness affiliates, and flat fee offers to the creators who sold the most.
VIP creators
The top fitness creators and the brand’s sponsored athlete were brought into a private creator community managed by Commerce Social, with added commission, flat fee offers, a private leaderboard, winning hooks shared across the group and one to one content help.
launches
Commerce Social treated each phase of the launch as a coordinated push, so product was in creators’ hands before day one and content landed in a concentrated window once each push went live.
The launch calendar
Each push ran as a coordinated launch: seeding first, then a creator push once product was live.
Launch playbook
Samples went out ahead of each push, with the brand’s sponsored athlete seeded before the first, then two posting contests with tiered cash rewards concentrated creator videos into launch windows, with sample approvals and GMV Max support landing together.
Launch planning
A shared launch roadmap set manufacturing, labels, 3PL receiving and go live with the brand’s operations and finance teams, so every SKU was live and stocked on day one.
Exclusive products
Three TikTok exclusive Signature SKUs built for the channel, with bundles and the Signature best sellers planned as the next line once the launch proved out.
operations
At TikTok volume, a supplement shop runs on fulfillment. Commerce Social kept the shop connected to the brand’s catalog systems and to every team that touches it, so creators were always promoting product that could ship on time.
Catalog integration
Shopify and TikTok Shop connected through a sync and 3PL integration tested end to end, with orders fulfilled from three warehouses and a consolidation plan to bring every SKU under one roof.
Stakeholder coordination
Commerce Social worked across the brand’s organization: weekly meetings with the operations and marketing leads, technical sessions with the brand’s Shopify team, label and manufacturing coordination with the supplier, and reconciliation with finance.
TikTok relationship
Direct work with TikTok partner contacts on shipping SLA extensions and a carrier tracking error that threatened the shop’s score, backed by Commerce Social’s status as a dual badged Platinum Marketing Partner.
Assortment and pricing
An expanded SKU list drawn from the brand’s wider catalog, with pricing set alongside the brand’s own store and room left for promotions.
measurement
Every stakeholder worked from the same numbers. Reporting was built so the brand’s finance team could reconcile the channel like any other, and so spend decisions ran against modeled margins.
KPIs
GMV and affiliate GMV by SKU, orders and average order value, samples shipped, creator videos posted and live, GMV Max return on ad spend, and shop score.
Planning model
A SKU level profitability model across organic, paid and subscription orders, and a sample forecast tracker that tied sampling volume to expected content and GMV.
Reporting cadence
A weekly recap and performance deck in the shared channel, daily order and shop health monitoring, and a weekly review of ad spend against return on ad spend.
Data access
Bodybuilding.com kept full ownership of its Seller Center, data and creator content. Every TikTok Shop order was matched to its Shopify order, and every figure in reporting traced back to Seller Center, in a live dashboard, a sample forecast tracker and weekly decks the brand team could open at any time, with Seller Center exports available on request.
governance
A brand of Bodybuilding.com’s standing needs speed without losing control. Commerce Social ran the program inside clear approvals, budget controls and escalation paths.
Brand and legal review
Creator briefs written from the brand’s approved product positioning, and creator videos reviewed against the brand’s positioning and TikTok’s commercial content disclosure requirements before they went into GMV Max.
Claims compliance
Supplement claims kept to what the label and TikTok’s health and supplement policies allow: every creator brief carried a do and don’t list, with no disease, medical or before and after claims, and every listing was checked before creators were sent to it.
Decision rights
Bodybuilding.com approved assortment, pricing, offers and paid media budget. Commerce Social recommended, executed and reported back.
Financial controls
Paid media budget held by the brand, every order reconciled to Shopify, and a SKU level profitability model built with the brand’s CFO before launch. A senior account lead, creator and affiliate managers, shop operations and daily monitoring ran the program, with founder level oversight and a direct escalation path to TikTok.

results
Launched from nothing, products included, Bodybuilding.com’s TikTok Shop reached more than 240,000 creators, shipped more than 2,400 samples and posted more than 2,000 creator videos in a single month. Shop GMV grew 3.5x from the first full month to the breakout month.

Creator videos drove the growth: 80 to 90% of sales in every full month of the launch, and up to 90% of GMV at peak. GMV Max was fed only by videos already selling, spend moved to the hero SKU, and return on ad spend doubled from its low.
Where the GMV came from
Growth followed the hero SKU and the creators converting best. Looked at by channel, creator videos drove up to 90% of GMV. Looked at by product, the hero SKU, moved to the front of every creator push after the pivot, carried more than half of GMV in the shop’s strongest week. Looked at by creator, one creator was found and scaled to 100+ videos, and the next phase was built to widen that base with flat fee offers and higher commissions.
